Why custom instead of Zoho or Salesforce?
Off-the-shelf CRMs are excellent until your process stops matching their assumptions. Per-seat subscriptions look cheap at five users and painful at fifty — and you still bend your process to fit the tool.
Custom makes sense when at least one of these is true:
- Your sales process has domain-specific steps a generic pipeline cannot model — NBFC loan sourcing with KYC stages, hospital referral tracking, education admissions with counselling rounds.
- You have 15+ users and the per-seat maths over three years has crossed what a one-time build costs.
- You need deep integration with your own ERP, billing or field operations, beyond what a generic connector allows.
- Data residency and ownership matter. Under the DPDP Act you are the data fiduciary for customer personal data, and owning the stack simplifies compliance and audit trails.
If none of those apply, buy the subscription. A custom CRM you did not need is the most expensive kind.

These are realistic rates for a competent Indian agency. Freelancer quotes come in well below and metro agencies well above for the same scope. If a quote is dramatically under these bands, the vendor has either misunderstood the scope or plans to discover it later as change requests.

One where a telecaller sees only assigned leads, a branch manager sees their branch, and a director sees consolidated numbers needs a permission engine touching every screen. How long does it take?
- Discovery and process mapping (1–2 weeks). Name every stage and cut features nobody will use. This is where budgets are saved.
- Design and data model (1–2 weeks). Screens, roles and the lead lifecycle on paper before code.
- Core build (4–12 weeks). Pipeline, assignments, activity logging, notifications.
- Integrations and reports (2–4 weeks).
- UAT and migration (1–3 weeks). Importing existing spreadsheet or SaaS data is a real task — ten years of "leads.xlsx" is never clean.

What stack should it use?
You do not need to pick the stack, but you should recognise sensible answers. A reasonable 2026 default is a modern React framework on the front end, a Node or Python API layer, and PostgreSQL, hosted on managed cloud in an Indian region. That combination hires easily in India, scales past anything an SMB will throw at it, and does not chain you to one vendor's ecosystem.
Answers that should make you pause: a proprietary low-code platform you cannot export from (a subscription wearing a custom-software costume), PHP on shared hosting for a 40-user system, or "we'll decide later". Confirm the database sits in an Indian region — it keeps latency low and simplifies DPDP conversations with your auditor.
Five mistakes that inflate CRM budgets
- Building for the org chart you want, not the one you have. Ten roles designed, three used.
- Migrating garbage. Importing 40,000 dead leads slows the system and poisons reports. Migrate the last 18–24 months.
- Skipping the telecaller. CRMs get specified by directors and used by telecallers. A week of telecaller feedback in UAT saves months of "the team isn't updating the CRM".
- Automating an unstable process. If your sales stages change monthly, run the new process manually on the starter build first.
- Treating reports as an afterthought. Reports are why management wanted the CRM. Specify the five that matter — by name, with columns — in the scope document.
